Product-Qualified Leads (PQLs): How to Identify and Close Your Best Users
Stop chasing Marketing Qualified Leads (MQLs). Learn how to identify Product-Qualified Leads (PQLs) who are already finding value in your SaaS and close them faster.
In the old world of SaaS, we lived and died by the MQL (Marketing Qualified Lead). If someone downloaded a whitepaper or attended a webinar, we'd hand them off to Sales.
The problem? Most MQLs have never actually used the product. They are "warm" to your content, but "cold" to your solution.
In 2026, the gold standard is the PQL (Product-Qualified Lead). A PQL is someone who has already experienced the "Aha! Moment" inside your product and has shown behavioral signals that they are ready to upgrade.
Closing a PQL is 5x easier than closing an MQL because you aren't selling them on a promise—you are selling them on more of what they are already doing.
1. Defining Your PQL "Milestones"
Every SaaS has a different PQL definition. It’s the point where a user has derived enough value that they are statistically likely to convert.
- For Slack: When a team has sent 2,000 messages.
- For Dropbox: When a user has uploaded their first folder and shared one link.
- For HubSpot: When a user has imported 100 contacts and sent one email campaign.
Action Step: Look at your last 50 paying customers. What is the one action they all did in their first 7 days? That is your PQL Milestone.
2. The Three Layers of PQL Scoring
To identify your best leads, you need a scoring model that combines Firmographics, Behavior, and Intent.
Layer 1: Firmographics (The "Ideal Fit")
Does the user match your Ideal Customer Profile (ICP)?
- Factors: Company size, industry, job title.
- Scoring: A "Founder" at a "100-person SaaS" gets 50 points. A "Student" at "University X" gets 0 points.
Layer 2: Behavior (The "Value Gap")
How much of the product are they using?
- Factors: Frequency of login, number of features used, invited team members.
- Scoring: Reaching the "Aha! Moment" gets 100 points.
Layer 3: Intent (The "Hand-Raiser")
Are they showing signs of wanting to buy?
- Factors: Visiting the pricing page 3 times in 2 days, clicking on a "Pro-only" feature, or exporting data.
- Scoring: Pricing page visit gets 20 points.
3. Building the PQL Detection Engine
You need to automate the detection of these leads so your sales team (even if it's just you) can act immediately.
The Stack:
- Event Tracking: PostHog or Amplitude.
- Customer Data Platform (CDP): Segment or Hull.io.
- Sales Notification: Slack or HubSpot.
The Workflow:
- Trigger: A user completes the "PQL Milestone" AND matches your ICP.
- Action: n8n (or Zapier) triggers an alert in your
#sales-leadsSlack channel. - The Message: "🔥 HOT LEAD: [Name] from [Company] just reached the PQL Milestone. They've used Feature X 10 times today and visited the pricing page. REACH OUT NOW."
4. How to "Close" a PQL (The Soft Touch)
The biggest mistake is treating a PQL like a cold lead. You don't need a "Discovery Call" to explain what the product does—they already know!
The PQL Sales Script:
- Acknowledge their success: "Hey [Name], I noticed you've been using Feature X to solve [Specific Problem]. That's awesome!"
- Offer "Power User" Value: "I saw you were looking at the [Pro Plan] pricing. Most companies of your size use [Pro Feature] to automate that even further. Want me to show you how to set that up?"
- Remove Friction: "I've already set up a 14-day trial of the Pro features for you. No credit card needed. Take a look and let me know what you think!"
5. Transitioning from PLG to Sales-Assisted
PQLs are the bridge between Product-Led Growth (PLG) and Enterprise Sales.
In a pure PLG model, the product does all the selling. But for larger deals (>$5k/year), humans still buy from humans. By using PQLs, your sales team only talks to people who already love the product. This makes your sales cycle shorter, your conversion rate higher, and your team much happier.
Summary Checklist for PQL Mastery
- Identify your "Aha! Moment" (the action that correlates with retention).
- Set up event tracking for that specific action in PostHog.
- Define your ICP filters (to separate "Tire Kickers" from "Big Fish").
- Automate a Slack alert for whenever a "Fit + Milestone" event occurs.
- Develop a "Value-First" outreach template for your PQLs.
PQLs are the most efficient way to scale a SaaS. Stop cold calling and start closing the people who are already using your software.
